Field Generation Logic
Slug
Convert responsibility name to file-safe slug:
- •"Engineering Hiring" →
hiring - •"Technical Strategy and Architecture" →
strategy - •"Team Performance Management" →
team-performance
For compound names, use the most distinctive word if single-word slug is clear enough.
Description (Auto-Discovery)
Critical field - determines when Claude uses this skill.
Formula:
{responsibility_name}. Use for {task_1}, {task_2}, {task_3}, and {success_metric} tracking.
Example:
Engineering hiring and team growth. Use for pipeline reviews, candidate evaluations, offer decisions, hiring retrospectives, and 90-day retention tracking.
Maximum 1024 characters. Be specific about triggers, not vague.
Purpose
Derived from success criteria:
{Responsibility_name}. Success: {success_criteria}.
Example:
Grow the engineering team effectively. Success: 90-day retention above 85%, hiring velocity matches roadmap needs.
Data Locations
From "Data tracked" field, convert to file paths:
| Tracked Data | Generated Path |
|---|---|
| "Pipeline in Greenhouse" | External: Greenhouse (ATS) |
| "Offer acceptance rate" | reference/{slug}/metrics.md |
| "Team feedback" | reference/{slug}/feedback.md |
| Generic metrics | reference/{slug}/data.md |
Template:
## Data Locations
- `reference/{slug}/metrics.md` - Key metrics and tracking
- `reference/{slug}/notes.md` - Working notes and context
- External: {external_system} ({description})
Workflows (From Recurring Tasks)
Each recurring task becomes a workflow section.
Workflow template:
### {Task Name}
**When:** {frequency} or {trigger_description}
**Input:**
- {input_from_data_locations}
- {input_from_collaborators}
**Process:**
1. {generated_step_1}
2. {generated_step_2}
3. {generated_step_3}
4. {generated_step_4}
**Output:**
{output_description}
**Verification:**
- [ ] {observable_criterion_from_success_criteria}
- [ ] {observable_criterion_from_task}
**Next:** {follow_up_action}
Related Files
Generated from collaborators and context:
## Related Files
- `people/team/{collaborator}.md` - {role}
- `people/stakeholders/{collaborator}.md` - {role}
- `work/actions.md` - Action items from this skill
Best Practices
Generated based on responsibility type. Common patterns:
For hiring:
- •Document decisions with rationale
- •Calibrate regularly with hiring managers
- •Track time-in-stage to identify bottlenecks
For strategy:
- •Capture context, not just decisions
- •Review quarterly for relevance
- •Link to business outcomes
For team management:
- •Prepare before 1:1s, capture during
- •Track patterns across individuals
- •Separate observations from judgments

Document learnings **Verification:** - [ ] Metrics calculated accurately - [ ] Comparison to baseline complete - [ ] At least one actionable insight
Verification Checklist
After generating a skill:
- • Slug is descriptive and unique
- • Description is specific (triggers, not vague purposes)
- • Purpose includes success criteria
- • Data locations reference actual tracked data
- • Each recurring task has a workflow
- • Workflows have observable verification criteria
- • Related files link to relevant people
- • Best practices are relevant to the domain
- • Total file under 500 lines
Edge Cases
No Recurring Tasks Specified
Generate one default workflow: "General {skill} review"
### General {Skill} Review
**When:** When working on {responsibility} topics
**Process:**
1. Review current state
2. Identify priorities
3. Take action on top items
**Verification:**
- [ ] Current state understood
- [ ] Priorities clear
Many Recurring Tasks (>5)
Include all as workflows, but:
- •Order by frequency (weekly before monthly)
- •Add note: "This skill has many workflows. Consider splitting if complexity grows."
Vague Success Criteria
If success criteria is vague (e.g., "do it well"):
- •Prompt for clarification during onboarding
- •If not available, use: "Effective {responsibility} management."
- •Flag for future improvement
Validation Rules
All skills must pass validation before generation. These rules ensure quality, discoverability, and maintainability.
Description Validation
The description field is critical for auto-discovery. Claude uses this to determine when to invoke a skill.
Criteria:
| Rule | Requirement |
|---|---|
| Minimum length | >= 50 characters |
| Maximum length | <= 1024 characters |
| Trigger section | Must contain "Use for" or "Use when" |
| Trigger activities | 3-8 specific activities listed |
| Banned terms | No "things", "stuff", "various", "etc.", "and more" |
Good Examples:
Engineering hiring and team growth. Use for pipeline reviews, candidate evaluations, offer decisions, hiring retrospectives, workforce planning, and 90-day retention tracking.
- •Length: 156 characters ✓
- •Contains "Use for" ✓
- •Lists 6 specific activities ✓
- •No banned terms ✓
Technical strategy and architecture decisions. Use when evaluating build vs buy options, reviewing system designs, planning major refactors, assessing technical debt, and tracking quarterly architecture goals.
- •Length: 198 characters ✓
- •Contains "Use when" ✓
- •Lists 5 specific activities ✓
- •No banned terms ✓
Bad Examples:
Helps with various hiring things.
- •Length: 33 characters ✗ (too short)
- •No "Use for/when" ✗
- •No specific activities ✗
- •Contains "various" and "things" ✗
Managing the team.
- •Length: 18 characters ✗ (too short)
- •No triggers ✗
- •No activities ✗
Team performance and development. Use for stuff like reviews, feedback, etc.
- •Contains banned terms: "stuff", "etc." ✗
- •Only 2 vague activities ✗
Success Criteria Scoring
Score each success criteria 0-3 to determine validity:
| Score | Classification | Rule | Action |
|---|---|---|---|
| 0 | Pure subjective | No measurable element | REJECT - queue for clarification |
| 1 | Intent without metric | Has goal but no measurement | FLAG - proceed with warning |
| 2 | Has metric or concrete outcome | Measurable but incomplete | ACCEPT |
| 3 | Complete | Metric + timeframe + threshold | IDEAL |
Score 0 Examples (REJECT):
- •"Do it well"
- •"Make things better"
- •"Manage effectively"
- •"Keep people happy"
Score 1 Examples (FLAG):
- •"Good retention" (what's good?)
- •"Hire quickly" (how quickly?)
- •"Strong team performance" (how measured?)
- •"Effective communication" (observable how?)
Score 2 Examples (ACCEPT):
- •"Retention above 85%" (has threshold, missing timeframe)
- •"Fill roles within budget" (concrete outcome)
- •"Zero production outages" (measurable)
- •"All 1:1s completed" (verifiable)
Score 3 Examples (IDEAL):
- •"90-day retention above 85%, measured quarterly"
- •"Time-to-hire under 45 days for senior roles"
- •"Architecture decision records updated within 48 hours"
- •"Team NPS above 40, surveyed bi-annually"
Size Limit Enforcement
Skills must remain focused and navigable. Large skills should be split.
Size Estimation Formula:
estimated_lines = 50 + (workflow_count * 35) + (collaborator_count * 2) + 20
Thresholds:
| Estimated Lines | Action |
|---|---|
| <= 450 | Generate normally |
| 451-600 | Generate with warning, suggest split |
| > 600 | Queue for user decision before generating |
Post-Generation Check:
After generating, if actual line count > 500:
- •Auto-split to SKILL.md + reference.md
- •Move to reference.md:
- •Detailed workflow steps (keep summaries in SKILL.md)
- •Extended best practices
- •Historical context and examples
- •Add to SKILL.md:
See reference.md for detailed procedures.
Splitting Large Skills
When a skill exceeds 500 lines, split into two files:
SKILL.md (max ~300 lines):

Validation Error Messages
When validation fails, provide actionable feedback:
Description too short:
Description validation failed: 33 characters (minimum 50). Current: "Helps with various hiring things." Suggestion: Add specific trigger activities. Example: "Engineering hiring. Use for pipeline reviews, candidate evaluations, offer decisions, and retention tracking."
Missing trigger section:
Description validation failed: No "Use for" or "Use when" found. Current: "Team performance management and development." Suggestion: Add trigger section: "Team performance management and development. Use for 1:1 preparation, performance reviews, feedback delivery, and career planning."
Banned terms detected:
Description validation failed: Contains banned terms: "stuff", "etc." Current: "Use for stuff like reviews, etc." Suggestion: Replace with specific activities: "Use for quarterly reviews, weekly 1:1s, and promotion decisions."
Success criteria score 0:
Success criteria validation failed: Score 0 (pure subjective). Current: "Do it well" This provides no measurable outcome. Please specify: - What metric indicates success? - What threshold is the target? - Over what timeframe? Example: "Team satisfaction above 4/5 on quarterly surveys"
Size limit exceeded:
Size warning: Estimated 520 lines (threshold: 450). This skill has 12 workflows and 15 collaborators. Options: 1. Generate as-is (may be hard to navigate) 2. Split into SKILL.md + reference.md (recommended) 3. Reduce workflows by combining similar tasks Which would you prefer?
