Workflow

1. •State the decision in one sentence.
2. •List options (max 3–5).

Creative option generation (practical)

If options feel stuck, generate better ones before choosing.

10-minute option sprint

• •Constraint flip: “If time was 50% shorter, what changes?”
• •Resource flip: “If budget was 0, what do we do?”
• •Inversion: “How would we guarantee failure?” (then invert)
• •Hybrid: combine option A + B into a smaller pilot
• •Do-nothing baseline: explicitly write the cost of not acting

Rule

Prefer options you can test cheaply (two-way doors) before committing.

Continue workflow

1. •Define criteria (time, cost, quality, risk, learning value).
2. •Surface constraints and “must-haves”.
3. •Recommend one option with rationale + what you’re explicitly not doing.
4. •Define next step and owner.
